Francisco Gaytan’s transformation
Francisco Gaytan grew up surrounded by the values of hard work and pride in craftsmanship. Inspired by his father—a dedicated tradesman who always said,
“We have to present ourselves in the best light, even if we’re just picking up trash.”
That mindset stayed with him.
Starting on a sheet metal clean-up crew, Francisco watched the skilled fabricators with curiosity and ambition. On his own time, he began bending scrap metal—learning the art, one piece at a time. His talent didn’t go unnoticed. A seasoned superintendent, Sergio, saw his potential and took him under his wing.
Through grit, mentorship, and a hunger to learn, Francisco rose through the ranks—eventually becoming a foreman. But his real transformation began when he took on a new kind of challenge: leadership at scale.
The Challenge:
Transitioning into a management role has been both an exciting opportunity and a personal challenge for Francisco. Moving from hands-on work in the field to overseeing operations required a shift in mindset. No longer just responsible for his own performance and that of his crew, he now had to think strategically—balancing budgets, coordinating multiple teams, and ensuring company objectives were met. The leadership skills that had made him a standout on the job site needed to evolve.
He had to navigate difficult decisions, communicate effectively across all levels of the company, and mentor others while maintaining the high standards that had defined his own career.
The Solution:
That’s where our work together began.
Through a customized DiSC leadership training, Francisco gained deeper self-awareness of his communication style and leadership tendencies. As a high-D (Dominance) type, he was focused on results and efficiency. But in the process, he often unintentionally skipped over opportunities to delegate, mentor, and develop his team.
We reframed his leadership from “get it done myself” to “build a team that can get it done, together.”
Key shifts we worked on:
Delegation with intention: Trusting his team to take ownership, not just follow.
Structured communication: Introducing daily check-ins and project update systems.
Executive visibility: Learning how to communicate upward with clarity and strategy.
Through this transformation, Francisco has developed a more balanced leadership style - leveraging his results-driven nature while fostering a workplace culture where his team could grow, take ownership, and contribute to long-term success.
His Transformation:
Francisco didn’t just evolve—he transformed.
He became a leader his team looked up to. A mentor who empowered others. A strategic thinker who now plays a key role in driving operational success.
His projects are smoother. His team is stronger. And his confidence as a leader is undeniable.
Leadership isn’t a destination—it’s a journey. And Francisco is just getting started.
By leaning into his strengths and growing through coaching, he’s building a legacy not only for himself but for those who walk the path behind him.
